HVAC & Home Services Sales Training: Raise the Closing Ratio, Not the Lead Spend

Delivered by someone who personally closed HVAC at 75%.

The problem

What this usually looks like

You are buying leads at a painful cost per call and closing well under half of them. Technicians find problems but never turn them into approved work. Comfort advisors discount to win, so ticket size and margin both fall. The fix is almost never more leads. It is closing more of the ones you already paid for.

How I approach it

I train the actual in-home and in-branch conversation: the diagnostic-to-recommendation handoff, good-better-best presentation, financing framing, objection handling and the referral ask. Then I coach in the field on live calls until the closing ratio moves, because ride-alongs are what change behaviour.

Scope

What I actually do

Train comfort advisors on the in-home sales process, build rapport, diagnose need, present options, handle price and close without discounting.

Train service technicians to identify and communicate opportunities, then hand off cleanly to sales instead of leaving revenue on the truck.

Build good-better-best presentation structures and financing conversations that raise average ticket without raising pressure.

Install the referral and review request into the standard call flow so marketing spend compounds.

Coach in the field on live residential and commercial calls with post-call debriefs.

Set up sales tracking and scorecards: closing ratio, average ticket, opportunities converted per technician.

Train on key account development for the commercial and new-construction side.

Questions

Straight answers

What closing ratio should we expect?

I personally sustained a 75% closing ratio on qualified residential and commercial HVAC opportunities. Most teams I work with start somewhere between 30 and 45 percent, and the fastest gains come from fixing the option presentation and the price conversation.

Do you train technicians as well as salespeople?

Yes, and it is often the higher-return group. Technicians are already in the home and already trusted. They just were never taught how to communicate an opportunity or hand it off.

Does this apply outside HVAC?

It applies to any in-home or in-branch trade sale: plumbing, electrical, roofing, windows, renovations. The call structure is the same.
